// diagnostic-first consulting

Business consulting that starts with honest questions

Most firms already know something is wrong. They just disagree about what. We spend the first two weeks listening, measuring, and mapping before we recommend a single change. That diagnostic phase is free if we can't identify at least three actionable opportunities.

How an engagement actually works

Week 1–2: the diagnostic

We interview your leadership team, review your financials from the last three years, and shadow two or three operational workflows. The goal is a one-page map of where money, time, or talent leaks out of the business. You keep this map regardless of whether we continue working together.

Week 3: the recommendation deck

A short document, usually eight to twelve slides, ranking every opportunity by effort and expected return. We present it in person and answer hard questions. No jargon, no padding.

Weeks 4–12: implementation sprints

We work in two-week sprints alongside your team. Each sprint has a single, measurable target: reduce debtor days by five, increase average order value by 8%, cut a specific approval chain from nine steps to four. If a sprint misses its target we run a root-cause review before moving on.

Month 4 onward: check-ins

After the intensive phase, we switch to monthly half-day reviews. These keep momentum alive without tying up your calendar. Most clients stay in this rhythm for six to eighteen months.

What we actually do

We concentrate on four practice areas. Each one has a defined scope and a clear deliverable, so you know exactly what you are paying for before the work begins.

We look at your pricing model, your sales pipeline, and your customer retention numbers. Often the fastest route to more revenue is not finding new customers but charging existing ones properly. One distribution client in the Midlands discovered they had been under-pricing their express delivery tier by 18% for two years because nobody had revisited the rate card after fuel costs rose. We rebuilt their pricing matrix in a single sprint, and the change added £140k to annual margin without losing a single account.
Cost-cutting gets a bad reputation because it is usually done with a spreadsheet and a blunt axe. We prefer to map every process end to end, identify steps that add no value, and remove or automate them. The deliverable is a revised process map plus a costed implementation plan. Typical savings range from 9% to 16% of operating expenditure within the first year, depending on how many manual handoffs exist in the current workflow.
Strategy fails when the people who have to execute it were not in the room when it was written. We run structured alignment workshops that surface disagreements early, before they become passive resistance. Each workshop produces a shared priorities document signed by every participant. It sounds simple. It is. The hard part is getting honest answers, and that requires a facilitator who is not on the payroll.
Thinking about a new geography, a new product line, or a new customer segment? We build a feasibility model that includes realistic demand estimates, competitor mapping, regulatory requirements, and a break-even timeline. The model is yours to keep and update. We have done this for firms entering the German industrial market, the UAE retail sector, and the Scottish public-sector supply chain, among others.

Why we exist

Our founder spent eleven years inside large consulting firms and grew tired of hundred-page reports that collected dust. Distinctive Biz Consult was set up in 2019 with one rule: every recommendation must be specific enough that a manager can act on it the same week.

We are a small team on purpose. Four senior consultants, each with at least fifteen years of operational experience in manufacturing, logistics, professional services, or retail. No juniors doing the fieldwork while partners play golf. The person you meet in the pitch is the person who does the work.

Common questions

What size of company do you work with?
Typically between £2m and £50m annual turnover. Below that threshold the diagnostic often reveals issues the owner can fix without outside help, and we will tell you so. Above it, the engagement scope usually requires a larger team than ours.
How much does an engagement cost?
The diagnostic phase is a flat fee of £2,400. Implementation sprints are priced per sprint at £4,800 each. Monthly check-ins run £1,200 per session. All fees are agreed in writing before work starts, and there are no time-and-materials surprises.
Do you work remotely or on-site?
The diagnostic is always on-site because we need to see how work actually flows through your building. Sprints mix on-site days with remote analysis. Monthly check-ins can be done over video if travel is impractical.
What industries have you worked in?
Food manufacturing, third-party logistics, commercial printing, SaaS, independent retail chains, and civil engineering contractors. The common thread is mid-sized owner-managed businesses where the founder is still involved in daily operations.
Can we cancel mid-engagement?
Yes. You pay per sprint, so you can stop after any two-week cycle. We ask for five working days' notice so we can wrap up documentation properly.
